Challenge the work before it needs senior judgement.

Structured challenge inside the session is there to surface weak logic and unsupported claims while the work is still cheap to change. It moves problems earlier. It does not move responsibility.

Critique is not senior judgement

A critic role questions thin reasoning, convenient conclusions and assumptions nobody examined. That is useful and it is not the same thing as a partner deciding whether an argument is defensible in front of this client. The first is a process step; the second is a professional judgement.

What the validator separates

A validator role sorts claims into what the available evidence supports, what it does not, and what remains unresolved — and names the gaps rather than smoothing over them. An unresolved question surviving to the draft is the point, not a failure.

Steering and rejecting weak output

You redirect the work, reject a line of reasoning, or restart a section. The report is editable throughout, with version history behind it, so disagreeing with a draft costs you an edit rather than a rebuild.

What senior review is then free to focus on

When reconstruction and obvious weaknesses have already been handled, review time goes to what actually needs seniority: client nuance, commercial realism, tradeoffs, and whether the firm can stand behind the recommendation.

Human approval is the accountability boundary

The client-facing deliverable is generated from the report you approved. Nothing reaches a client without a person deciding it should. That boundary is deliberate and it is not configurable away.

Limits

What challenge and validation do not guarantee

Stated here rather than discovered later. If a claim is not on this site, assume we are not making it.

  • They do not guarantee correctness. A critic can miss a flaw and a validator can accept a claim it should have questioned.
  • They are not a compliance, legal or professional-standards sign-off, and they do not discharge any duty you owe your client.
  • They do not measure quality. There is no score, no pass mark and no certification produced anywhere in this process.
  • The accountable human remains accountable. That is the design, not a limitation we intend to remove.
